Calm Isn't the Goal. Regulated Is.

There is a word that comes up constantly in conversations about mental health, wellbeing, and professional performance. It appears in corporate wellness programmes, in meditation apps, in the advice given after someone mentions they're struggling.


The word is calm.

Calm down. Stay calm. Find your calm. The prescription is so familiar that it has become almost reflexive — the default response to stress, to difficulty, to anything that suggests a person's internal state is not where it should be.


I want to make a case that calm is the wrong goal.

Not because calm is bad. Calm is pleasant. Calm has its place. But calm is a state — a particular quality of experience at a particular moment. And making it the target misses something more important, more durable, and more relevant to the specific pressures of professional life in Hong Kong.


The goal is not calm. The goal is regulation.

These are not the same thing. And the difference between them matters enormously — for how you lead, how you decide, how you respond under pressure, and how much of your capacity is available to you when you need it most.



What Your Nervous System Is Actually Doing

Your autonomic nervous system is running constantly in the background of everything you do. It is not something you think about. It is the operating system beneath the applications — managing your heart rate, your breathing, your digestive function, your immune response, and — crucially — your moment-to-moment state of readiness for the environment you're in.


It operates, broadly, through two branches.

The sympathetic nervous system is your accelerator. It activates when you need energy, focus, and quick responses — when the environment signals demand or threat. The parasympathetic nervous system is your brake. It handles recovery, digestion, and restoration. You need both for high performance.


Polyvagal theory, developed by neuroscientist Stephen Porges, adds a third layer to this picture. It identifies a ventral vagal state — a distinctly mammalian adaptation — associated with feelings of safety, social connection, and the kind of calm, engaged presence in which genuine learning, creativity, and connection become possible. When you feel genuinely at ease with another person, curious about a problem, or fully present in a conversation — that is the ventral vagal state.


In an ideal world — or a less demanding professional environment — the nervous system would move fluidly between these states. Activation when the situation calls for it. Recovery when the demand passes. The ventral state as a home base, returned to reliably.


This is what regulation looks like. Not the permanent absence of activation. Not a flat line of tranquillity. Flexible, responsive movement through states — up when the situation requires it, back down when it doesn't, and a system that can tell the difference.


When this flexibility is lost — when the nervous system becomes stuck in activation, or oscillates between extremes without the ability to settle — the physiological pathways necessary for calm, relational engagement, and self-regulation become inaccessible.


This is dysregulation. And in Hong Kong's professional environment, it is far more common than most people know.



The Window That Shrinks Without You Noticing

There is a concept in psychology called the window of tolerance — a term developed by psychiatrist Daniel Siegel that has become one of the most practically useful frameworks in understanding how people function under pressure.


The window of tolerance is the optimal zone where you can manage and process intense emotions and stress in a healthy way. When you're within this window, your nervous system is balanced, allowing you to respond to challenges without becoming overwhelmed. In this state, executive functioning — the ability to plan, focus, and make decisions — works at its best.


Inside the window, you have access to your full cognitive capacity. You can take in new information, weigh competing priorities, read other people accurately, regulate your own responses, and make considered decisions rather than reactive ones.

Outside the window — pushed upward into hyperarousal, or downward into a kind of shutdown — something different happens.


When intense stress pushes you outside your window, the amygdala — the brain's threat-detection system — can effectively hijack control, flooding your system with stress hormones before your prefrontal cortex has time to intervene. That's when you find yourself outside your window, either revved up or shut down.


Revved up looks like: racing mind, difficulty concentrating, irritability that arrives faster than you expect, decisions made from urgency rather than clarity, the sense of being constantly behind.


Shut down looks like: flatness, emotional numbness, going through the motions competently while feeling little, a narrowed range of what seems possible or worth attempting. This is the version most commonly mistaken for calm. It is not calm. It is the nervous system's protective withdrawal.


When the prefrontal cortex goes offline under chronic sympathetic activation — the brain region responsible for executive function, risk assessment, and complex problem solving — you'll notice a drop in processing speed and a reduced ability to maintain decision-making clarity during high-pressure situations. You might also experience a narrowed window of tolerance, where professional challenges that once felt manageable now trigger irritation or a sense of overwhelm.


And here is the part that matters most for understanding why this goes unaddressed: chronic nervous system activation doesn't feel like a dramatic state. It feels like normal. Most high achievers keep their foot on the gas, 24/7, and mistake sustained sympathetic dominance for drive, ambition, or simply the way things are.


The window narrows gradually. What took real provocation to trigger six months ago now triggers easily. What used to feel manageable now feels like a lot. The range of situations you can navigate without being flooded — without either snapping, or shutting down, or making decisions from a defended and reactive place — quietly contracts.


Research shows chronic stress can reduce parasympathetic flexibility within weeks. Not months. Weeks. The system that should be recovering between demands stops recovering. The baseline shifts. And a new normal establishes itself that most people adapt to without recognising as a change.



Why Calm Is the Wrong Target

Here is the problem with prescribing calm.

Calm is a state. It exists at a particular level of arousal — lower activation, lower demand on the system. It is appropriate and restorative in some contexts. It is not the state in which you do your best work, make your sharpest decisions, or are most present in a high-stakes meeting.


Nervous system regulation is the practised ability to shift on purpose between states. Not blissful calm. Not detachment. You stay the same person with the same goals. You just stop wasting your nervous system on noise that doesn't deserve it.


This is the distinction that changes everything for the people I work with.

A regulated nervous system is not a calm one. It is a flexible one. One that can activate when the situation requires activation, and return to baseline when the demand has passed. One that can be fully present in a high-pressure negotiation — heart rate elevated, attention sharpened, energy mobilised — and then genuinely rest afterward. One whose responses are proportionate to what's actually happening, rather than to a threat landscape that the system is perpetually perceiving whether or not the threat is real.


This is the difference between acute activation — which serves you — and chronic activation — which eventually destroys you. Your stress response evolved to handle immediate physical threats. It was not designed to run indefinitely against email, performance reviews, and the ambient pressure of a demanding career in one of the world's most competitive cities.


The professionals who perform most sustainably are not the ones who feel nothing. They are the ones whose nervous systems can move — can go up when they need to, and come back down when they don't. Flexibility, not flatness.



What a Dysregulated Nervous System Actually Looks Like

Because dysregulation is often invisible — mistaken for personality, or temperament, or simply the natural output of a demanding life — it is worth naming what it actually looks like in practice.


Not in clinical terms. In the specific texture of professional life.


The proportionality problem. Responses that arrive before they're called for, at a magnitude that doesn't quite match the stimulus. The sharp reaction to a minor email. The disproportionate irritability with a team member who has said something entirely reasonable. The way a piece of mildly difficult feedback lands like something much worse. These are not character deficits. They are a nervous system whose threat detector has been calibrated to a sensitivity the current situation doesn't warrant.


The recovery problem. The meeting ends. The difficult conversation concludes. The high-pressure period passes. And the system doesn't come down. Sleep remains disrupted. The jaw stays clenched. The mental tab stays open. The body continues to run the stress response in the absence of the stressor, because the mechanism for shifting back has been weakened by sustained overuse.


The presence problem. Teams are extraordinarily sensitive to their leader's nervous system state. A regulated leader creates the conditions for psychological safety. A dysregulated one, however accomplished and well-intentioned, creates the conditions for fear. The executive who is technically in the room but not fully present — managing their own internal state rather than genuinely connecting with the people around them — produces a different effect on a team than they realise. People feel the dysregulation before they name it.


The narrowing problem. <What researchers call functional freeze — where leaders appear productive but feel numb, depleted, or stuck — is one of the less-visible but more common manifestations of chronic dysregulation. The range of what seems possible, or worth attempting, quietly contracts. Creativity diminishes. Risk-taking becomes either excessive — driven by urgency rather than judgment — or absent. The quality of the work continues. The quality of the engagement with it does not.



What Regulation Actually Requires

I want to be honest about something that most content on this topic avoids: breathing exercises will not fix a chronically dysregulated nervous system.


Breathing is useful. Slow, nasal breathing with a longer exhale than inhale activates the parasympathetic branch and produces measurable shifts in heart rate variability — the physiological marker of regulatory capacity. These are real effects. They are also, for people whose nervous systems have been running at sustained high activation for months or years, insufficient on their own.


What professional practice consistently demonstrates is that expanding the window — raising the ceiling through structural change in the nervous system — produces qualitatively different outcomes than adding more management techniques. Coping strategies layered onto an unchanged physiological baseline do not address the mechanism.


What actually shifts the baseline:


Consistent, adequate sleep. This is not a lifestyle recommendation. It is the most evidence-supported intervention for nervous system recovery that exists. Chronic stress can reduce parasympathetic flexibility within weeks, but structured interventions that address the underlying mechanism — rather than managing symptoms — can restore regulatory range. Sleep is the primary mechanism through which the autonomic nervous system recovers from sustained activation. Without it, every other intervention is working against a depleted system.


The relationship between activation and recovery. A regulated nervous system requires genuine recovery — not just a change of activity, but a genuine downshift that the body registers as safety. For many high performers, this is the missing variable. They are expert at activation. They have almost no genuine recovery. The system never gets the signal that the demand has passed.


Co-regulation. Co-regulation — the nervous system finding safety through the presence of another regulated nervous system — is one of the most powerful and underutilised resources available to leaders. This is not a soft observation. It is one of the most replicated findings in attachment research and interpersonal neurobiology. Being genuinely with another person — in a relationship where honesty is safe and performance is not required — produces measurable physiological shifts. The nervous system regulates through connection in a way it cannot reliably do alone.


Expanding the window directly. The window widens with practice. The mechanism is repetition — gradual, intentional exposure to activation followed by recovery, which builds the system's capacity to handle higher levels of arousal without losing access to the prefrontal cortex. This is not the same as exposure to more stress. It is structured engagement with the regulatory system itself — learning to notice state shifts, to work with them rather than override them, and to build the capacity for flexible response rather than stuck reactivity.



What This Changes in Practice

If the goal is regulation rather than calm, the questions you ask about your own functioning change.


Not: am I stressed right now? But: is my stress response proportionate to what's actually happening?


Not: how do I calm down? But: does my system have genuine recovery between demands — or is it running continuously?


Not: how do I perform under pressure? But: what state is my nervous system in when I make the decisions that matter most?


When your window of tolerance grows, many things become easier: stress recovery, communication, decision-making, emotional connection, confidence, and resilience.

For the leaders I work with in Hong Kong, this reframe tends to land differently than the usual wellbeing conversation. Because it is not about managing symptoms. It is about the quality of the instrument — the actual functioning of the system that every professional capability runs on.


The drive doesn't go anywhere. The reactivity does. The capacity for sustained high performance doesn't diminish. It becomes more available — because it is no longer being partially consumed by a nervous system running in threat mode against a world that has become indistinguishable from danger.


That is not calm. It is something considerably more useful.



One Question to Sit With

Before you move to the next thing, a question worth carrying:

When did your nervous system last receive a clear signal that the day was over?


Not a change of location. Not a different screen. A genuine signal — physical, relational, environmental — that the demand had passed and recovery could begin.

If the answer is uncertain, or a long time ago, that is information.


The system you are asking to perform at the highest level is also the system you are asking to run without adequate recovery. These two demands are not indefinitely compatible.


Regulation is not a luxury for people who operate at this level. It is the infrastructure everything else runs on.
