What a Week of Six-Hour Sleeps Does to Your Judgment

Sleep

Let's start with a number.

43%.


That is the increase in the risk of premature death associated with high stress combined with the belief that stress is harmful to health — a figure from a University of Wisconsin study tracking nearly 30,000 adults over eight years.


But that's a different article. The number relevant here is this one:


After 14 days of sleeping six hours per night, cognitive performance declines to levels equivalent to staying awake for 24 hours straight.


And 24 hours without sleep produces impairment equivalent to a blood alcohol concentration of approximately 0.10% — above the legal limit for driving in Hong Kong, in the United Kingdom, in Australia, and in every US state.


Let that settle for a moment. The person running your Monday morning meeting may, neurologically speaking, have arrived drunk. And — here is the part that matters most — they almost certainly don't know it.


The study that should be on every boardroom wall

In 2003, researchers at the University of Pennsylvania published what has since become one of the most cited studies in sleep science. Hans Van Dongen and colleagues took 48 healthy adults and assigned them to one of four groups for 14 consecutive days: eight hours of sleep per night, six hours, four hours, or no sleep at all.


Every day, participants completed tests measuring attention, reaction time, working memory, and cognitive processing. They also reported how sleepy they felt.


The results demonstrated a sleep-dose-dependent progressive deterioration across all restricted sleep groups. Chronic restriction to six hours per night produced cumulative cognitive deficits comparable to one to two nights of total sleep deprivation — effects that continued building across the full two weeks with no sign of plateau.

But the finding that stopped researchers was not the performance data. It was the subjective data running alongside it.


Even after several nights of restricted sleep — getting less than six hours — cognitive performance plummeted. The catch: participants did not feel as impaired as they actually were.


The six-hour group reported feeling only slightly tired. Their performance scores told a different story entirely. By day ten, their reaction times, decision quality, and working memory had declined to levels comparable to participants who had not slept at all for 24 hours. But their subjective sense of how they were doing bore almost no relationship to what the tests showed.


This creates a self-reinforcing trap. The worse performance becomes, the more certain the person is that they're fine. Neither condition — sleep deprivation nor alcohol intoxication — comes with an internal warning signal that scales with the actual severity of the impairment.


What "impaired judgment" actually means for people in your position

Sleep research tends to discuss cognitive impairment in terms of reaction times and attention — metrics that feel abstract and irrelevant to someone running a business or managing a portfolio.

So let's make it concrete. What does a week of six-hour nights actually do to the specific capacities that your professional performance depends on?


Sleep loss and decision-making under uncertainty

The prefrontal cortex — the brain region responsible for weighing risk, considering consequences, and exercising the kind of judgment that separates a sound decision from an impulsive one — is disproportionately affected by sleep loss.


Neuroimaging research has shown that sleep deprivation reduces activity in the prefrontal cortex regions responsible for executive decision-making, while simultaneously increasing activity in reward-seeking brain areas. This neurobiological shift explains a specific and consequential pattern: sleep-deprived people become overconfident risk-takers who fail to learn from mistakes. 


Research using the Iowa Gambling Task — a validated test that mimics real-world decision-making under conditions of uncertainty — found that after sleep loss, participants showed a strikingly different pattern from their rested baseline. At baseline, they rapidly learned to avoid high-risk options. After sleep restriction, that learning capacity was significantly disrupted. 


In practical terms: the sleep-deprived brain is drawn toward reward and insensitive to downside risk. It takes more chances, recovers more slowly from poor outcomes, and — critically — does not register the deterioration as a problem.


For anyone in finance, law, investment, or any domain where risk calibration is a core professional skill, this is not an abstract concern. It is a direct impairment of the primary tool.


Reading the room

Here is one that receives far less attention than it deserves, particularly for executives whose performance depends heavily on interpersonal acuity — reading clients, managing teams, negotiating, sensing what's actually happening in a room.


Research published in the journal Sleep found that sleep deprivation selectively impairs the accurate judgment of human facial emotions — particularly anger and happiness, the signals most relevant to social threat and reward. The authors concluded that sleep loss impairs discrete affective neural systems, disrupting the identification of salient social cues. 


A separate line of research found that sleep deprivation specifically reduces accuracy in recognising the expressions of happiness and sadness — the two emotions most relevant to prosocial interactions involving affiliation and empathy. 


What this means in practice: on a week of inadequate sleep, you are less able to accurately read whether a client is genuinely engaged or quietly disengaging. Whether a direct report is struggling or coping. Whether the atmosphere in a negotiation has shifted. The social intelligence that experienced professionals develop over decades degrades — measurably, consistently — with each night of insufficient sleep.


You are not just slower and more tired. You are reading people less accurately than you normally would. And you are doing so in meetings where that accuracy has significant professional consequences.


Self-assessment

This is the mechanism that makes everything else harder to address.

Sleep deprivation impairs self-awareness of cognitive deficits, leading to overconfidence in impaired decision-making abilities. People typically underestimate how much their judgment is compromised by sleep loss. 


The brain that is assessing your performance is the same brain that is impaired. It cannot see the deficit clearly because the tool being used to look is itself affected. This is not a character flaw or a failure of self-awareness. It is the neurological reality of what sleep restriction does.


Even moderate sleep restriction produces significant cognitive deficits. Many people believe they can function normally on five to six hours of sleep, but the research shows this is simply not true. The cognitive impairments from sleep restriction are comparable to those seen with alcohol intoxication — yet we routinely accept sleep deprivation in ways we would never accept intoxication. 


It is worth sitting with that comparison directly. If a colleague arrived to an important meeting having had three drinks, you would notice. You would likely have concerns. It would be visible, discussable, and treated as a problem.


The same colleague arriving on a fifth consecutive night of five hours of sleep produces an identical level of cognitive impairment — and it goes entirely unremarked. By them. By their team. By everyone in the meeting.


The accumulation problem

The Van Dongen study revealed something else that professional culture consistently underestimates: the effects accumulate, and they accumulate silently.


Repeated restriction to six hours of sleep per night produces cumulative attentional deficits comparable to two to three days of total sleep deprivation. Crucially, the deficits continue building progressively over days with no evidence of adaptation or plateau. 


This is the pattern most common in Hong Kong's professional population. Not the dramatic all-nighter. Not the acute crisis of total sleep deprivation. But the steady, compounding toll of consistently getting less sleep than the brain requires — five nights a week, fifty weeks a year — with each week's deficit layering on top of the last.

The brain does not adapt to this. It deteriorates. Gradually enough that the person inside it rarely notices the decline happening. Significantly enough that the research captures it clearly from the outside.


And the recovery trajectory is not as clean as most people assume. Performance deficits from chronic sleep restriction were not fully reversed even after several nights of recovery sleep, with certain cognitive functions — particularly sustained attention — remaining below baseline. 


The standard approach — push through the week, recover at the weekend — does not fully erase the debt, for the reasons explored in an earlier piece on this site. The impairment accrues. The recovery is partial.


The Hong Kong specific context

I want to be specific here, because this is not a generic professional population.

Hong Kong's financial and legal sectors consistently rank among the highest globally for working hours. Surveys of local professionals regularly find average working weeks of 50 to 60 hours, with meaningful numbers working significantly more. Client entertainment, time zone demands across Asian, European, and American markets, and a cultural norm that treats late hours as a mark of commitment — all of this creates structural pressure toward precisely the sleep schedules the research describes as cognitively dangerous.


The person sleeping six hours a night in Hong Kong is not making a careless choice. They are responding rationally to a set of genuine demands. The problem is that those demands are being met by a brain operating at significantly reduced capacity — and neither the person nor the people around them have the data to see it.


What this means at the organisational level is worth naming plainly. The decisions made in the afternoons of firms whose senior people are chronically under-slept — the risk assessments, the client judgments, the strategic calls — are being made by prefrontal cortices running below their designed operating parameters. This is not a wellness issue. It is a performance and risk management issue.


What the numbers actually ask of you

I am not going to end this with a ten-point sleep hygiene protocol. If you work in finance or law in Hong Kong, you have heard that advice and you know why you haven't followed it.


What the numbers ask — and they are worth asking seriously — is a different kind of question.


Not how do I sleep better but what decisions am I making with a compromised instrument?


What risk assessments have I made in the last month after five consecutive nights of six hours? What client reads have I acted on at the end of a week when my capacity to read people accurately was measurably reduced? What choices have I been confident about that the research suggests I should have been more uncertain about?

These are not comfortable questions. They are also, for people who apply rigorous analytical thinking to every other variable in their professional environment, the intellectually honest ones.


The research is not suggesting that you cannot function on six hours of sleep. Clearly you can, in the sense that you continue to get through the days and the work continues to be done. What it is suggesting — with considerable evidence behind it — is that the quality of your judgment, the accuracy of your social reads, and the soundness of your risk assessment are all meaningfully worse than you believe they are. And that you are, by design, the last person to notice.


That is a variable worth building into how you think about professional risk.


A note on what actually helps

The single most evidence-supported intervention for the kind of chronic sleep restriction described in this piece is also the most structurally difficult: protecting sleep duration consistently, not attempting to recover it at the weekend.


The research is clear that six hours per night produces cumulative deficits that do not plateau — meaning there is no stable equilibrium at six hours, only a trajectory that continues downward.  The only genuine protection is adequate duration, consistently maintained.


For people in environments where that is genuinely constrained, the most practical step is something more modest but meaningfully useful: knowing which hours of which days represent peak cognitive performance — for most people, mid-morning after adequate sleep — and protecting those hours for the decisions that require the most accurate judgment.


Scheduling your highest-stakes decisions for 10am on a Monday after a weekend of adequate sleep is not a small optimisation. Given the research, it may be among the more consequential professional habits available.


And if the gap between how you're sleeping and what adequate sleep would actually feel like is significant — if you cannot easily remember what genuinely rested judgment feels like — that gap is worth taking seriously. Not because sleep is self-care. Because it is the substrate every other professional capacity runs on.
